ACL Insights | Adviceist
A framework for clearer executive thinking

AbsCon-Layer-
Thinking (ACL)

A Different Perspective. Deeper Insight. Better Decisions.

Complex business challenges are rarely solved by examining only what is immediately visible. ACL offers a structured way to move between fundamental principles and practical realities — and to turn learning into more effective action.

Methodology × Financial-services experience
01 / Why it matters

See beyond the immediate problem.

Financial institutions operate within interconnected systems of strategy, technology, regulation, people and organizational culture. A problem appearing in one area may originate somewhere else. AbsCon-Layer-Thinking encourages leaders to examine the whole situation, challenge assumptions and connect insight with execution.

At Adviceist, we explore how ACL's underlying principles can complement decades of practical financial-services leadership and consulting experience.

02 / Core methodology

Five interconnected layers of thinking.

Move from concrete evidence and action toward abstract principles — then back toward practical decisions. Select a layer to explore its role.

Layer 01

Essence

Why does this exist, and what are we ultimately trying to achieve?

In financial services

Question whether the original business objective of a transformation program remains valid.

↑ Move upward · Abstract

Start with observable issues, examine context and structure, and question underlying purposes and assumptions.

↓ Move downward · Concrete

Translate revised understanding into decisions, organizational changes, execution plans and measurable results.

03 / Learning through action

The ARC Loop.

Implementation is not the end of the process. Experience becomes an input to new understanding.

1

Execute

Take action and implement a decision or initiative.

2

Observe Results

Examine outcomes, evidence and unexpected effects.

3

Reflect

Consider what worked, what failed and why.

4

Abstract Learning

Identify patterns, relationships and broader principles.

5

Redesign

Apply the learning and begin the next cycle.

ARC in the supplied framework: Abstract (general principles) · Relate (connections) · Concrete (practical application).

04 / Changing perspective

The ACL Shift.

An ACL Shift occurs when experience, practice and reflection do more than add knowledge: they change the framework through which a situation is understood.

The goal is not merely to improve the answer to an old question. It may be to discover that a different question should be asked.

Successive cycles of action and learning can reshape perspective over time — connecting past experience, present understanding and future possibilities. This is a central idea of ACL, not an optional add-on.

05 / Illustrative case

When a technology problem isn't just a technology problem.

Imagine a financial institution whose major transformation program is late, over budget and losing stakeholder confidence. A conventional response may tighten governance and add resources. ACL invites a broader examination.

Execution

Missed milestones, rising costs, continuing changes.

Facts

Rework, conflicting priorities, unclear ownership.

Context

Regulatory pressures, legacy infrastructure, competing initiatives.

Structure

Fragmented accountability, silos and misaligned decision rights.

Essence

What outcome is the institution actually trying to achieve?

Potential ACL Shift

From “We have a technology delivery problem” to “We may have an operating-model and decision-making problem.”

The revised perspective could lead leadership to reconsider objectives, governance, accountability and priorities — then use the ARC Loop to test changes and learn from results.

Illustrative scenario only. It does not describe an actual Adviceist client engagement or claim a proven outcome.

06 / Beyond problem-solving

Discovering new opportunities.

ACL can also support strategic opportunity assessment. By moving upward from existing products and distribution models to underlying customer needs and sources of value, leaders may identify assumptions worth challenging. Moving downward again turns a new perspective into testable services, partnerships, operating models and commercial initiatives.
